How to innovate using Microsoft Power Platform

Primarily focusing on Power Apps, Power Automate, and Power Virtual Agents, the solution gives admins insight into activity and overall adoption alongside features to establish audit and compliance processes.

 

Another great feature that Microsoft recently announced is Maker Matching. This bot-driven virtual agent provides on-the-go support for app makers, enabling them to ask questions when they require assistance.

 

The bot automatically supplies Microsoft-provided responses that guide users through completing fundamental to intermediate skill-level tasks. In more advanced scenarios, the bot can direct makers to pre-defined 'advisors' within the organization who are best suited to supporting the maker through their task. This is a great way to help new makers, build a network within a business, and grow the connection between citizen developers.

Alongside these Power Platform-focused configurations, Microsoft offers broader capabilities around data loss prevention, audit and activity logs, and usage analytics within the tenant to gain further insight into how the technology is used.

 

Microsoft Power Platform governance processes

 Alongside the technology, we would advise organizations to adopt to support good governance; internal processes must align to give context for whatever the technology is trying to help facilitate.

 

An essential mindset for organizations is that governance is not a once-off transaction. The overall framework is never complete. Instead, it's an iterative journey that matures as successes and failures are evaluated, and principles are re-defined. Therefore a necessary process is one where the current governance framework is reviewed, evolved, and communicated accurately to the business as required.

 

Communication is also a significant process to get right. Although good practice within Power Platform is communicated via technology-based communication channels, an internal network of makers and professionals, guides, or in-person training, it is vital that this process isn't a one-off and that it iterates as both your usage and the technology capabilities within Power Platform evolve.

 

Another critical role within successful governance is establishing a process or reviewing how the Power Platform is evolving continuously. Again, the platform snowballs that staying on top of what's changing is vital to provide users with the proper guidance and environment to build solutions that positively impact their work.

 

Microsoft provides release wave summaries ahead of time, often accompanied by a summary video that quickly describes the main changes coming to the platform. By periodically reviewing this information, admins and other vital roles in the governance framework can stay on top of changes and plan for how they're handled.

 

Define people's roles as part of your Power Platform governance

As with all technology, if it doesn't work for the people it's supposed to serve, it doesn't work. As a result, Microsoft has defined three key roles within Power Platform that need to be supported and empowered for it to succeed.

 

The first role is admins. If admins don't feel in control of the platform, they will remain hesitant about how much capability they open up to citizen developers. Admins should be educated on the technology elements mentioned in this article and supported through any certification tracks provided by Microsoft to help them become platform experts.

 

The next role is makers, the individuals whom any successful governance model ultimately serves. Along with the technology and process recommendations above, makers require good communication and education opportunities where they can become confident to build things. They will revert to other technologies if they aren't brought on the journey from the beginning and empowered to utilize Power Platform as the organization intends.

 

Finally, a role we recommend as defined in every governance framework or Centre of Excellence is that of the advisor. Advisors are business users with varying experience in creating Power Platform-based solutions. Still, they serve as both an advisory network and advocates for the continued adoption of the capabilities.

 

An advisor network should reflect a fair representation of the organization's varying technical skills, seniority levels, and working styles. This is so new makers have comparable advisors to approach with questions about building apps that will help them work better.

Embrace process mining. 4X your competitive advantage

Many organizations have heard of process mining. Some have considered it, while others have even tried it out. However, only a few have successfully managed to embed the capability of process mining in their organizations. Still, some have never heard of process mining. What is it? What can it be used for? How does it work? And most importantly, how can it impact organizations and give them a competitive advantage?

What is process mining?

Process mining applies data science to discover, validate and improve workflows. By combining data mining and process analytics, organizations can mine log data from their information systems to understand the performance of their processes, revealing bottlenecks and other areas of improvement. In addition, process mining leverages a data-driven approach to process optimization, allowing managers to remain objective in their decision-making around resource allocation for existing processes.

Traditional business process management is done with process workshops and interviews, which results in an idealized picture of a process. Process mining, however, uses existing data available in corporate information systems and automatically displays the actual procedure.

What can process mining be used for?

There is great interest in process mining, so it is essential to understand how it helps companies and in which scenarios it can be a valuable asset.

Process optimization

Companies can use process mining for fast and accurate analyses of their processes. In addition, the insights generated make it easier to understand root causes of underperformance, such as:

  • Process variability: How many different ways are there to get from the first to the last step of the process? Why are there so many different ways? Why is there not one way – the best way?
  • Throughput times: How fast can this process be done on average? Why are there significant differences between the fastest way of doing things and the cases where it takes too long?
  • Waste: Where in the process are manual activities that can be automated? Where is the process being interrupted and prevented from flowing seamlessly? Where are specific process steps being reworked because we did not get it right the first time?
  • Supplier and customer impact: Which suppliers are causing the most inefficiencies in the process and how (e.g., multiple small invoices instead of a single consolidated invoice)? Which customers drive high sales processing costs (e.g., frequent order changes, returns, etc.)?

Process discovery for automation

To be able to apply automation, organizations need to identify and prioritize the processes most profitable and suitable for automation. After that, the impact of automation can be simulated before actual implementation, which would help build a well-founded business case. Finally, process mining enables an internal view of the automation maturities of the various functions, departments, and geographies, which can help focus the automation journey.

ERP migration/implementation

IT organizations can also use process mining to manage the complexity of Enterprise Resource Planning (ERP) migration, implementation, and deployment. For example, when organizations undertake a system transformation or implement a new ERP, the first step is always to understand the current process before designing and building new systems and processes. Without an end-to-end view, there is a risk of migrating the same ineffective processes into the new systems and not solving bottlenecks and problems during the migration.

After deployment, process mining can further help reduce costs in ERP maintenance, development, and support because it can help pinpoint mistakes or gaps in the IT systems and, of course, ensure that the designed systems are used as intended by the right users.

Performance management

Process mining allows easily measurable performance metrics that help create a solid baseline and a comprehensive performance monitoring dashboard. In addition, some tools come with a preconfigured library of Key Performance Indicators (KPIs). With such easy access to detailed and repeatable measurements, companies can spend their time taking actions instead of wasting time understanding and measuring processes.

Process simulation

Companies can make future predictions by mining their processes with the data gained from event logs. Their predictive analyses can be used to inform stakeholders and customers. Customers can, e.g., receive an accurate estimate of when their loan application will be processed.

Conformance validation/auditing

Companies can check if how processes are executed conforms to how they have been designed and are intended to function. Procurement decisions, e.g., need different approvals based on the purchase size and nature of the item purchased. Non-conforming cases, reasons for deviations, and conformance trends can be analyzed too. Companies can take action to reduce these deviations and ensure that corporate policies and guidelines are followed.

Organizational insights

Process insights can identify organizational relationships, performance gaps, and internal best practices. Because almost all processes have a human component, it also helps to understand how people are using the systems and how many employees are involved in the execution of a process – often revealing shocking consequences for the internal costs associated with those processes. In addition, it is possible to identify which users are causing the most errors and understand why (is it because they only seldomly apply the process and therefore have no routine, or is it because they did not receive adequate training, etc.?). It can even be taken one step further: which users should not have access to specific processes? Process data can be used to understand and improve the human aspects of processes.

How does process mining create an impact?

Organizations that successfully apply the functionalities of process mining find that it delivers a profound impact across functions and operations, resulting in fundamental, beneficial changes.

Some of the most common impacts are:

  • It will improve operating margins by avoiding rework and interruptions and identifying high levels of manual processing steps that can benefit from automation.
  • Working capital is optimized by the cash conversion cycle by addressing early/late payments, reducing processing time for invoices, etc.
  • It reduces risk by improving the effectiveness of process controls, enforcing segregation of duties, avoiding maverick buying, etc.
  • Customer satisfaction is enhanced by enabling uninterrupted, seamless customer journeys and avoiding delays, frustrations, and broken promises.
  • Business transformation initiatives are enhanced by avoiding politics by providing a structured and evidence-based approach, and keeping close to day-to-day operational realities.
  • It increases revenue by improving delivery reliability, avoiding stockout situations, providing fast response, and reducing sales order processing times.
  • It enables fact-based decision-making by unlocking more transparency and providing fast and deep insights that allow predictive rather than reactive management.

How it all works

Now that we know how process mining can be applied and to what impact, let us look into the inner workings of process mining and understand how it all works.

Data ingestion

It all starts with identifying how individual cases/objects move through (enterprise) systems by looking for the trail of breadcrumbs they leave behind (e.g., an invoice status going from “issued” to “paid” or a customer service ticket changing from “submitted” to “resolved”). Then, process mining technology connects these breadcrumbs and generates a logical sequence of events.

Different process mining tools have additional capabilities in extracting data from the systems. For example, it could be as simple as exporting an event log from a system as a CSV file and uploading it to the process mining tool. Nevertheless, leading organizations now use real-time data ingestion to produce live process excellence insights.

Process discovery

The significant value addition of process mining happens during the discovery phase. The event logs generate a start-to-end visualization of the processes as they occur in the real world.

Impact and root cause analysis

By nature, we all tend to be curious and excited to jump in and explore these new, overwhelming, and exciting insights gained by the data we suddenly have at our fingertips. However, a hypothesis-driven approach must be followed to avoid countless weeks of browsing through the data without getting any concrete, actionable findings.

The process begins by building assumptions about the reasons behind suspected underperformance of the processes and testing these assumptions using the insights from process discovery. For example, suppose we suspect that our purchase-to-pay process causes high operational costs. In that case, we might focus on the behavioral component of process execution (e.g., a high amount of rework, a low amount of first-time right, etc.) and formulate specific analyses to test these hypotheses. This hypothesis-driven approach is the only way to generate actionable insights in a structured and efficient manner.

Benchmarking

Another central selling point of process mining is that it helps establish a clear baseline. The tools provide structured and quantifiable data essential for defining meaningful KPIs. Using this capability makes it much easier than in the past to draw up an “as-is” picture and create a benchmark that can be retested when the improvements have been carried out.

In addition, process mining provides a fact-based benchmark that enables organizations to compare process execution across internal functions and geographies in an objective way. This avoids political conversations that previously were fuelled by anecdotal stories and perceived truths and therefore were detrimental to the change initiative.

Continuous improvement

Another critical functionality of process mining is that it underpins an organization’s continuous improvement mindset by enabling low-effort retesting of processes as they undergo improvements over time. In the past, data sets had to be manually assembled and cleaned; analyses were one-off and mostly locally stored. Process mining allows a previously configured analysis to be rerun by simply providing a refreshed data source. In addition, because the analysis configuration is contained in the tool, the process improvement teams don’t spend time replicating the same analytics repeatedly. Instead, they focus their efforts on more value-adding activities.

Prerequisites for success

Before taking the first step on the process mining journey, it is crucial to understand what is needed to achieve success. Here are some prerequisites:

C-level support

There must be C-level buy-in for engaging in the process mining journey. This support is critical to managing the emotions and politics of sudden performance transparency. While there may be resistance in the organization, the job of the C-level in this context is to allocate resources to work on the identified initiatives. Organizations with no capacity or willingness to commit to seeing the initiatives through to the end will not benefit much from process mining in the long term.

Data availability and quality

Another essential requirement is data. Many organizations still work paper-based in many areas. In the past, data requirements for process mining were relatively high, and realistically, only structured data from leading enterprise systems could be applied. Today, there are more opportunities to ingest data – even unstructured data to a certain degree (e.g., manually created and maintained Excel files). Nevertheless, the saying “garbage in, garbage out” always holds.

However, there is no need to despair if an organization does not have clean companywide data. In such cases, it is still valuable to begin a pilot. A good starting point is choosing a small scope in the process with the best (or the least bad) data availability and quality. The insights and successes of this first, small-scoped pilot will grow the appetite for more and can even help push the organization forward on its overall digitization journey.

People and customer centricity

Even more critical than C-level support and data availability is to center the process mining journey around the two most essential elements of organizations: people and customers. In the end, the findings and improvements need to be owned by those working with the process.

A mere technocratic approach to process mining will not work in the long term if the people are not engaged in a manner that adds value to them individually. Examples of value adds could include; making their work easier, allowing them to focus on value-adding tasks, creating fewer frustrations due to errors and inefficiencies, and generally contributing to a sense of pride by having a streamlined and high-quality approach to their day-to-day activities. Furthermore, these engaged and proud employees influence customers’ perception of quality and satisfaction.

How eSwatini can embrace First World status

Addressing the 14th edition of the Correctional Services Day celebration in Matshapa in July 2022, His Majesty King Mswati III described the burning of structures as a Third World mentality. He further congratulated the Correctional Services department on its various programs, saying these were of First World standards. But, undoubtedly, it resulted in many debates in social circles.

The King initially set the First World status vision for 2022. Although realistically speaking, that dream will not be achieved in 2022, one thing is still sure: the vision is still very much alive. The King can not achieve this dream on his own. Suppose eSwatini is going to graduate from Third World underdeveloped status to First Word developed status. In that case, emaSwati will need to change how they operate and, most importantly, think and act like First World countries.

The modern definition of First World is used to classify highly industrialized countries with advanced economies. Further definitions describe these nations as having low poverty rates, high accessibility to modern resources and infrastructure, and a reduced technology gap among their citizens. eSwatini is nowhere near these definitions. However, some things can be done to begin the journey to First World status.

One such initiative will be making strides in closing the technological gap in the Kingdom. The pandemic fast-tracked how we operated and made the use of technology a part of our everyday fabric.

No doubt, new technologies have been beneficial. In the bigger scheme, they can help countries achieve the United Nation’s Sustainable Development Goals (SDGs), among many other benefits.

However, new technologies can also have serious shortcomings. For example, rapid technological change threatens to outpace the ability of societies to adapt. Others fear that jobs will disappear as more economic activity is automated. Overall, there are concerns that frontier technologies will further widen inequalities or create new ones.

Before the First Industrial Revolution, most people were equally poor, and the gaps in per capita income between countries were much smaller. But with the industrial revolution and subsequent waves of technological change, a group of countries pulled ahead, with rapid and sustained economic growth that enabled more of their people to escape poverty. Western Europe and its offshoots – Australia, Canada, New Zealand, and the United States – and Japan formed the global economy’s core. Most other countries remained on the periphery with inconsistent or minimal levels of growth and similarly low incomes.

All of these developments force us to ask a few pertinent questions. For instance, how will the latest frontier technologies affect inequalities in developing countries? How can governments minimize risks and maximize opportunities? And how can international cooperation help? The reality is that eSwatini, and other third-world countries can catch these new waves of technological change and ride them to diversify their economies, promote structural transformation and achieve sustainable development. This, though, will require different strategies at different stages of development.

eSwatini is a country with an average age of 21, where youth unemployment is at more than 40%, 80% of the population live below the poverty line, and 200 000 of its 1.148 million people are living with HIV/AIDS. The critical issue is whether eSwatini can adapt, adopt, and use future technologies to forge a new development model for wealth creation and sustainable development that leaves no one behind. While the challenges may be daunting, the opportunities are equally boundless. What are some of these opportunities that can be exploited to embrace the future? Let us consider three of these.

The Future of Work.

The way we work now came into effect after World War Two. It is a military model. It is hierarchical and rigid hence the famous “nine to five” working hours. With the pandemic, fast-tracking everything, how we work has changed. Back then, we were a manufacturing economy tethered to a five-day workweek of 40 hours or more. The covid pandemic allowed us to blow that up.

If eSwatini is going to develop further and leave no one behind, then it needs to change many of its ways of doing business and embrace the “new normal.” Why should development be restricted to the capital centers like Manzini and Mbabane when the population is spread out across the country? One should live in, say, Big Bend or wherever their family is and still be able to provide meaningful work for a company based elsewhere in the Kingdom. In a country with a strong resistance to change, the time is now for everybody to adopt new ways lest the country risk being left behind in this technological wave. It baffles the mind why when registering a company, there is an insistence on a lease agreement in eSwatini as if that is a measure of how genuine a company is. It is not!
For example, a company called Gitlab is registered in San Francisco, USA, a First World nation. The company has a market capitalization of over US$8 Billion. Yet, Gitlab has never had any physical offices. Instead, it comprises more than 1,300 employees spread across 67 countries and nearly every time zone, all working from home. This is the future of work. No geographical boundaries. Flexibility. Freedom to think differently. Faster Innovation.

This has been exacerbated by the dry spells experienced in previous years, thus negatively impacting early cropping activities and resulting in reduced harvests. Furthermore, heavy rains caused by Cyclone Elois resulted in flooding in some areas, causing crop damage and poor yield.

Notwithstanding all these challenges, the growing population in eSwatini still needs to be fed. While intimidating, this presents an opportunity for employment creation and national development for the Kingdom. However, it will require linking rural, peri-urban, and urban communities in an urban food ecosystem encompassing (i) sustainable urban intensification; (ii) post-harvest storage and processing; (iii) transportation; and (iv) distribution to end customers.
None of this will be possible on a scale commensurate with the size of the urban food challenge without harnessing a wide range of frontier technologies. These technologies include connectivity (ICT, Internet of Things, mobile money, fintech financial services); controlled environmental agriculture including vertical farming and horticulture; block chain; high quality enhanced seed; enhanced genetics including cloud biology; nanotechnology and advanced materials; and 3D printing of cells, food, machinery, and structures.

Smart Factories

According to a recent paper by Deloitte titled “The Smart Factory: Responsive, adaptive, connected manufacturing,” The term “smart factory” entails:
“an integration of shop floor decisions and insights with the rest of the supply chain and broader enterprise through an interconnected IT/OT landscape. This can fundamentally change production processes and enhance relationships with suppliers and customers…. Smart factories go beyond simple automation. The smart factory is a flexible system that can self-optimize performance across a broader network, self-adapt to and learn from new conditions in real or near-real time, and autonomously run entire production processes. Smart factories can operate within the four walls of the factory. Still, they can connect to a global network of similar production systems, and even to the digital supply network more broadly.”
Smart factories need to become a prominent landscape feature in a country where manufacturing significantly contributes to gross domestic product. Piggy-backing on South Africa, eSwatini may also be well-positioned to capture some of the jobs and economic growth spawned by smart factories. Taking advantage of this will enable the Kingdom to pole vault over the low-wage, assembly operation stage of development which, in any event, will no longer exist to the same extent as in the past. Moreover, these smart factories and their related smart supply chains could serve as regional and local growth poles if countries position themselves to capture these benefits.

Let us take a hypothetical example of a toy store in Egypt that places an order for stuffed animals with a South African-based toy manufacturer, which, in turn, orders components for stuffed animals from factories in eSwatini. This seemingly simple, low-tech supply chain could be organized, managed, and coordinated via sensors connected to a low-latency internet of things, a private cloud, machine learning, robots, and AI algorithms.

As this example suggests, even in the supposedly low-tech toy sector, dumb suppliers and dumb factories will find it difficult to co-exist in the same supply chain with smart factories and smart suppliers. To thrive in a world of smart factories, second and third-tier suppliers must be able to receive and transmit up-to-the-second data via the cloud and, more importantly, instantaneously adjust the design, production, performance characteristics, and other activities. In the wake of these requirements, eSwatini, which previously relied on a seemingly inexhaustible supply of low-wage, unskilled labor, will discover that it must get smarter to survive. At a minimum, this will entail upskilling personnel and adapting machinery to support high-speed information flow and IoT connectivity. It will also require high-speed internet connectivity and access to secure cloud computing platforms.

The Way Forward

In the face of this technological revolution and the advent of smart cities, smart agriculture, and smart factories, learning how to get smart and deploy frontier technology will be indispensable. Conversely, relying on older technology will be a recipe for falling further behind.

Smart factories rely on high-speed internet and cloud services. Success in the smart factory arena will be impossible if these essential services are not available at world-class standards and integrated into a broader digital ecosystem. Additionally, the digital ecosystem should include shorter-term training courses and longer-term apprenticeship programs to equip workers with the specific skills to thrive in smart workplaces. Technical universities and colleges should deliver these training programs in close collaboration with smart factories. The government should be prepared to defray a substantial portion of these training costs, especially in the initial period. Moreover, the government will need to make a special effort to attract smart factories and implement supplier development programs to prepare a local squad of smart suppliers to support these smart factories. Learning how Mexico, Vietnam, Indonesia, and Thailand, as well as more developed countries such as Korea, accomplished each of these tasks in partnership with local stakeholders and foreign investors will be especially relevant.

All of the economies around the world are becoming tech-enabled, and eSwatini should not be left behind. That does not mean everybody in the Kingdom has to be an engineer. It just means everybody must understand and utilize technology in their role. Skilling, reskilling, and upskilling are vital to this, as we need to be aware that the skills that were appropriate 25 years ago, even five years, might not be appropriate now.
